An orchestrated AI workflow coordinates tasks and tools. To make that workflow reviewable, define the identities, evidence, and approval boundaries around those tasks. A sequence of successful model calls is not enough to explain a consequential business outcome.
Draw the handoffs first
For a vendor-summary workflow, the stages might be collecting approved source documents, drafting a summary, reviewing it, and releasing a deliverable. Assign a responsible identity to each stage. Identify which steps can run automatically and which require a person’s decision.
Give consequential actions explicit boundaries. Generating a draft should not silently grant permission to send it, change a vendor record, or approve a purchase.
Choose what the workflow records
- The task and business references.
- The agent or service performing each recorded step.
- References to the permitted inputs and tools.
- The output fingerprint or supported result reference.
- Approval, rejection, correction, and escalation events.
Capture enough context for a reviewer to understand the work. Do not place unnecessary confidential source content into every receipt. The evidence model should follow the information-sharing rules of the actual engagement.
Handle failures as part of the design
Decide what happens when a tool is unavailable, an agent exceeds its scope, a reviewer rejects the output, or a task is retried. Keep the original task reference so repeated execution does not become an unexplained second business action.
Inspect both the orchestration history and the receiving tool’s behavior. A workflow log saying “approval required” is insufficient if the tool can still execute the action without that approval.
Validate one workflow end to end
Use sample information to run the normal path and at least one rejection or failure path. Ask someone outside the implementation to follow the recorded evidence and explain who acted, what changed, and who made the final decision.
